Designing Your Japanese Mountain Chalet: Wabi-Sabi with Modern Comfort
People ask me what makes a well-renovated kominka feel different from every other mountain property they've stayed in. I tell them it's not one thing. It's the way morning light falls across a 200-year-old beam. It's the sound of snow sliding off a thatched-style roof. It's the specific smell of old cedar warmed by a wood stove, mixing with the cold air that comes in when someone opens the door after a day on the mountain.
You can't fabricate that. You inherit it from the building, and then your job as the designer or renovation owner is to not destroy it.
I've watched a lot of people get this wrong, including some very expensive architectural firms. I've also seen a handful of foreign owners get it spectacularly right. The difference, almost always, comes down to understanding what you're working with before you decide what to change.
Why Japanese Mountain Architecture Is Not a European Chalet
The first thing most of my clients from Australia or Europe say when they walk into an old Nagano farmhouse is that it feels familiar. Heavy timber. Stone and earth. High ceilings. A sense that the building was built to last centuries.
But the philosophy underneath the construction is completely different.
A Swiss or Austrian chalet was built to declare: we have mastered this mountain. It's decorated with carved wooden flourishes, painted shutters, and symbols of craftsmanship visible from the road. The mountain is the backdrop. The house is the statement.
A Japanese mountain farmhouse, called a minka or a kominka when it's old, was built to say something closer to: we belong to this mountain. The massive roof, the deep overhanging eaves, the earthen entrance floor, the dark interior timbers. The design is not decoration. It's function that became beauty.
The eaves are deep because snow must be kept off the walls. The roof pitch is steep so snow can slide off under its own weight. The entrance floor is earthen because you are transitioning from outside to inside, from the mountain to the home, and that transition matters. The beams are exposed not as an aesthetic choice but because they were always there, carrying the load of the roof through centuries of winter.
This distinction changes everything about how you should approach renovation. European alpine design is additive: you bring materials and style to a neutral structure. Japanese mountain renovation is subtractive and preservative: you reveal and restore what is already there, and you only add where something is genuinely missing.
Wabi-Sabi: Why Imperfection Is the Point
I grew up in Nagano, and I honestly didn't think much about wabi-sabi as a concept when I was young. It was just how things looked. Old wood had character. Patched plaster had texture. A beam that had darkened from decades of hearth smoke told you something about the people who had lived beneath it.
It was only when I started working with foreign buyers who wanted to restore or buy these old properties that I realised how different this sensibility is from what most Westerners are trained to want.
Wabi-sabi is not about making things look old. It is not rustic-chic. It is not the Japanese equivalent of shiplap. It is a genuine philosophical position: that beauty emerges from impermanence, incompleteness, and imperfection. A beam that is not perfectly straight is not a flaw. It is a record of the tree that grew on a particular hillside, in particular conditions, over a particular number of years. The woodworker who shaped it worked with what the tree gave him.
When you approach a kominka renovation with this in mind, specific decisions become clearer.
That section of plaster with a long hairline crack: you repair the crack, but you don't skim the whole wall into a flat, uniform surface. The texture that remains is honest. That engawa board worn smooth and slightly convex from a century of feet: you don't replace it with new tongue-and-groove. You oil it and leave it.
The question you ask yourself in every room is not: does this look perfect? It is: does this look true?
Foreign buyers who understand this from the beginning save enormous amounts of money and end up with far better results. Foreign buyers who don't understand it spend months trying to fight the building into something it doesn't want to be.
What You Should Preserve: The Non-Negotiables
If you're commissioning a renovation or working with a design team, these are the elements I tell every client to protect from day one. This is not a complete list, but these are the ones where I've seen the most expensive mistakes.
The timber frame. Everything else is secondary. The post-and-beam structure of an old kominka, especially the main columns and the large spanning beams, is the building. These are typically made from Japanese cedar (sugi), Japanese cypress (hinoki), or in older structures, keyaki (zelkova). Some beams were sourced from single trees that no longer exist at that scale. They cannot be reproduced at any price. Even if the wood is darkened, even if it has surface checking (the fine splits that occur as old timber seasons), it is structurally sound in most cases and visually irreplaceable. Sand-blasting it to look "clean" is vandalism. Encasing it in plasterboard is a crime.
The doma. This is the earthen-floored entrance area. In traditional farmhouses it was where outdoor work happened: fire-tending, food processing, tool storage. In a renovated ski property it becomes your boot room and transition space, which I'll discuss in more detail below. The doma floor, whether earthen (tataki), stone-set, or a combination, should stay. If it needs levelling or waterproofing underneath, do that from below. Do not pour concrete over it and tile it.
The engawa. The narrow verandah that runs along the south-facing side of the house, under the deep eaves, between the outside garden and the inside rooms. This is a mediating space between interior and exterior, and it is one of the most distinctly Japanese features you will find. It also happens to be perfect for a ski property: a place to sit in ski boots before you go out, or to watch snowfall while drinking tea when you come back. Protect it. Oil the boards. Repair individual planks if they've gone beyond saving. Don't enclose it in glass and make it another indoor room.
The roof structure. If you're doing any loft conversion or upper-floor work, the roof structure is what you're working around. The rafters, the ridge beam, the traditional joints. In a hip-and-gable roof (called irimoya), the geometry of the structure is extremely complex and the joinery was done by carpenters who trained for years. Expose it where you can. Light it carefully.
The sliding screens. The shoji (paper screens) and fusuma (opaque sliding doors) may be worn or damaged, but the track system and the layout of the rooms they created tells you something important about how the house was intended to feel. You don't need to run every room on traditional shoji if you prefer more privacy, but keeping at least some of this system, especially in living areas, maintains the spatial flow of the original design.
What You Should Modernise: The Invisible Infrastructure
Here is where I see clients make the reverse mistake: being so attached to preserving character that they leave the building genuinely uncomfortable or inefficient to operate.
A kominka built in the Meiji era or earlier was not insulated. The thermal envelope was essentially non-existent by modern standards. The plumbing, if any exists at all, was added at various points over the decades, often inconsistently. The electrical system in many properties I've assessed has been extended and modified so many times it's a genuine hazard. The heating was historically an open hearth (irori) or a brazier, which kept the people warm but let the building freeze.
All of this has to be rebuilt. Not patched. Rebuilt.

The key principle: modernise everything the guest never sees, and preserve everything they can touch. The insulation lives inside the wall. The underfloor heating is under the floor. The electrical cable runs in the ceiling void. None of this infrastructure needs to be visible, and none of it should compromise the original structure. A good project manager and a good local contractor will have done this many times and will know where the compromises need to happen.
Where you cannot avoid a visible change, for example, a wall that must be partially opened for a new bathroom, make the new work honest rather than trying to match what was original. A clean, simple panel in natural cedar is better than an attempt at fake aged patina. The building knows the difference, and guests notice it even when they can't say why.
The Beam Philosophy: The Central Design Decision
I've spent more time thinking about beams than about almost any other single design element, because they are the dominant visual fact of a renovated kominka interior. Every other decision flows from what you decide to do with the beams.
The central question is: expose or conceal?
In a traditional kominka, most of the structural timbers were visible from inside the main living area. This is where the character lives. A beam that spans twelve metres, harvested from a single tree, with the bark stripped but the natural undulation of the trunk still visible, coloured dark from a century of smoke, is one of the most impressive things you will ever see in a domestic interior. It requires nothing else in the room. It is the room.
But not every beam in every building is like this. Some are secondary structural members that were always intended to be covered. Some are damaged and have been repaired with metal plates. Some are simply not beautiful on their own. The decision to expose or conceal is not automatically "expose everything."
My general guidance:
Expose the main spanning beams and the ridge structure. These are the ones worth showing. Clean them carefully (a dry wire brush works well for removing decades of accumulated surface grime without stripping the patina), oil them with a penetrating natural oil, and then light them from below with carefully positioned LED spots. The lighting is as important as the cleaning. Beam lighting that comes from directly below creates flat, shadowless illumination that makes the timber look flat and museum-like. Lighting angled from the side reveals grain, texture, and the natural irregularity of the wood. Use dimmable warm-white LEDs, never cool-white.
Conceal secondary structural members where they are purely utilitarian. If a secondary rafter is running through what you want to be a clean, calm bedroom ceiling, it is acceptable to build a simple ceiling below it. Not plasterboard. Cedar planks, perhaps, or a thin sheet material with a warm tone. The ceiling becomes part of the design rather than a cover-up.
Never paint or stain old beams. I've seen this in properties where someone thought they'd "brighten up" the interior by painting old timber white. It destroys the surface texture, it obscures the grain, and it cannot be undone without significant damage. If you want lighter-toned wood elements in the interior, use them in new-build sections. Leave the original timbers alone.
Colour Palette: Earth, Charcoal, and Natural Wood
A well-renovated kominka interior has a very specific visual hierarchy. The beams are the darkest elements in the room, because they've been smoked over decades. The walls are lighter, traditionally a creamy white or grey plaster or washi paper surface. The floor is either tatami (green-grey), polished timber (warm mid-tone), or stone. Textiles introduce the warmth: indigo, deep burgundy, the particular ochre-tan of aged washi.
When you're choosing a palette for a renovated property, the building gives you the starting point. Match to what is already there.
For walls, the authentic palette is warm white, cream, or natural plaster grey. The common mistake is pure brilliant white, which reads as too cold. Warm tones reflect beam colour rather than fighting it.
For floors, mid-tone timber, stone, or tatami work well. Dark stained timber fights the dark beams; pale grey tile reads as hotel.
For new joinery, natural cedar or hinoki with clear oil finish is correct. Walnut stain and painted white are common mistakes: imported walnut looks incongruous, and painting kills the grain.
For textiles, indigo, charcoal, deep green, and natural linen read as intentional. Pastels and bright pops of colour look accidental.
For stone accents, local grey stone and black river stone are correct. Marble and white travertine read as renovated hotel, not mountain home.
For metalwork, blackened steel and dark bronze complement aged timber. Brushed nickel and chrome clash with warm, dark materials.
The colour palette of a good kominka renovation is not minimal in the Muji sense. It has depth and variety. But it is drawn from a narrow band of natural, dark, and warm tones. The moment you introduce something outside that band, it looks wrong. I've seen beautiful renovations undermined by a single set of kitchen bar stools in chrome and white leather.
Designing the Genkan for a Ski Property
The genkan is the entrance hall, the transition space between outside and inside. In traditional Japanese architecture it's a small step-down area where you remove your shoes before stepping up onto the raised interior floor. In a ski property it needs to work much harder.
Think about what actually happens when four adult skiers come back from a full day at Happo-One. They're wet, cold, and tired. They're carrying poles, helmets, and goggles. Their boots weigh three kilograms each. They need to take off ski boots, which requires sitting down. They need somewhere to hang wet jackets and salopettes so they dry overnight. They need somewhere to store boots so they're warm and dry by morning. And they need to transition from the mountain mindset to the home mindset, which takes a moment.
The traditional genkan is nowhere near big enough for this. But if you're working with an old farmhouse, the doma gives you exactly what you need. The doma was the original working floor of the house, often occupying a third or more of the ground floor footprint. It is your ski room, your boot room, and your entrance in one.
Here is how I'd design this for a ski property:
The boot drying wall. A built-in boot dryer system, recessed into the wall if possible, with individual heated pegs for each pair of boots. This is a 200,000 to 400,000 yen element that pays for itself in guest satisfaction immediately. Wet, cold ski boots in the morning are the single most common complaint in ski rental properties. This solves it.
The bench. A solid timber bench at the point where the doma meets the raised interior floor, at exactly the right height to sit down and deal with ski boot buckles. This bench is also the visual threshold between outside and inside. Make it from beautiful timber, oiled and smooth. It should be one of the nicest things in the house.
The wall hook system. Simple iron hooks, either traditional Japanese kugi style or plain blackened steel, at adult height, for jackets and helmets. Do not use retail hook strips. Commission something or source good ironwork. This is seen fifty times a day by your guests.
The doma floor. Ideally preserved original earthen or stone floor, treated for moisture resistance from below, perhaps with hydronic underfloor heating underneath to keep the space from becoming an ice box. If the original material is beyond saving, replace with large-format local stone. Do not tile it with anything that looks like a bathroom.
The transition lighting. Low warm light in the doma, brighter as you move into the interior. This reinforces the sense of coming in from the cold to warmth and light.
The Living Space: Fire, Wood, and Warmth
The wood stove is the centrepiece of the living space in a ski property renovation. It has to be.
Not because it's fashionable (it is) and not because it's efficient (it is, mostly). Because it is emotionally correct. Coming back from the mountain and sitting in front of a wood fire, in a building with old timber overhead, with snow visible through the window, is one of the specific experiences that justifies buying a mountain property over just booking a hotel.
The design decisions around the wood stove are more consequential than they look.
Position. The stove should be visible from the main seating area and from the kitchen if the plan allows. It is the hearth. It orients the room. Place it on a raised stone plinth if possible, which references the traditional irori position in the centre of the farmhouse. The flue should be expressed, not hidden: a black flue pipe rising to the ceiling and through the roof is a beautiful industrial element against old timber.
The surround. Local river stone, or the same stone used in the entrance, creates continuity. The stone should be large enough to act as a proper radiant heat buffer. The hearth area in front of the stove, where someone would put a log basket or sit close to the fire, should be stone or slate, not timber.
Seating. Low, wide, comfortable. Japanese living culture is lower to the ground than European or Australian. A low sofa with generous cushions, or even floor-level seating with a kotatsu table in the guest-facing layout, reinforces the Japanese character of the space. If you go with Western-height sofas, keep them low-profile. A deep-cushioned contemporary sofa in natural linen reads well in this context.
What not to do. Don't centre the room on a television. Don't install a large flat-screen as the dominant visual element opposite the seating. You can have a television, but mount it to the side, lower the profile, or conceal it in a cabinet. The fire is the focal point. If guests walk in and look at a television, you've failed the design.
Windows. If the living space opens toward the mountain or garden, the windows are as important as the fire. Deep windowsills (they'll be naturally deep if the insulation package has been properly installed in the wall thickness) are places to put a candle, a book, a small plant. Full-height windows framing a view of snow-laden trees can replace a lot of decorative effort.
The Bathroom Design: Ofuro Meets Modern Function
The ofuro is a deep soaking tub, typically around 600mm deep compared to the 350-400mm of a standard Western bath. You don't lie down in an ofuro. You sit in it, folded, with the water coming up to your shoulders. After a day of skiing, it is a completely different experience from a shower.
For a property targeting Airbnb guests at 65,000 to 150,000 yen per night, the bathroom design is one of your strongest marketing assets. Get this right.
The sequence. The Japanese bathroom separates the bathing and toilet functions more strictly than Western design. The wet room where the ofuro and shower are located is entirely separate from the toilet. This is the right setup for a rental property with multiple guests. Keep this separation.
The wet room. Entirely waterproof, floor to ceiling. Wall material: either natural stone (local grey stone or slate works beautifully) or hinoki timber (Japanese cypress), which is naturally antimicrobial and resistant to moisture and is the traditional choice for high-quality Japanese bathrooms. The ofuro itself. Three options at different price points:
- Hinoki (cypress) freestanding tub: Japanese cypress timber, approximately 600,000 to 1,200,000 yen supply only. Highest character, requires regular maintenance.
- Stone/concrete cast tub: custom cast with local stone finish, approximately 400,000 to 800,000 yen supply only. Very durable, dramatic appearance.

For a property in the 50,000,000 to 80,000,000 yen total budget range, the hinoki tub or custom stone option is appropriate and will be a significant selling point in your listing. Budget an additional 100,000 to 200,000 yen for a dedicated hinoki tub care kit and guest instructions.
The shower. Separate from the tub. A large rainfall shower head, thermostatically controlled, with a simple black-steel or dark bronze fitting. No shower trays with visible borders: the floor should drain flat, flush with the rest of the wet room.
Towels and textiles. Natural linen or cotton, not hotel-white. A warm ecru or natural linen colour picks up the stone and timber tones. Thick, heavy, honest quality.
Outdoor Spaces: Engawa, Garden, and Rotenburo
The engawa is a seasonal gift in a ski property. In winter, with snow on the garden beyond and heat coming from inside, the engawa is a protected observation deck. You can sit there in a thick tanzen (padded robe) with a cup of sake and watch snow fall. You cannot do this from inside a glazed living room. The engawa is the specific architecture of this experience.
Keep it. Oil the boards every two years. Install a simple railing if safety requires it, in blackened steel or natural timber. Do not over-engineer it.
The garden under snow. A Japanese garden in winter is not dormant. It is revealed. The moss under snow, the stone lantern (toro) with a cap of white, the carefully placed stones visible as dark shapes in the white ground. This is a designed experience, and it is cheapest to get it right during renovation rather than after.
You don't need a formal tea garden. You need three or four large stones placed with intention, a low planting of moss or dwarf bamboo around the stones, and a lantern if the proportions suit it. What Foreign Owners Get Wrong
I don't say this to be critical of anyone. Most of the mistakes I've seen come from people who care deeply about the project and have spent significant money on it. The problems are almost always philosophical rather than technical.
Over-renovating. This is the most common. The building is purchased, a renovation budget is set, and there is a sense that because the budget exists, it should be used. Every room gets touched. Every surface gets a decision. The result is a property that has been "done," and that doesn't feel like a kominka anymore. It feels like a boutique hotel that has borrowed some Japanese motifs.
The correct approach is restraint. Some rooms don't need to be renovated. Some walls don't need to be touched. The goal is not to improve every element. The goal is to make the building liveable and comfortable without destroying what makes it worth living in.
Sourcing the wrong materials. A client once showed me a render of their renovation that featured gorgeous reclaimed timber walls throughout. The timber in the render was clearly American barn wood. It looked beautiful. It looked completely wrong in a Japanese farmhouse. Materials matter because they carry cultural meaning. A building that has been renovated with locally sourced Japanese timber, Japanese stone, and Japanese craft reads as authentic. A building renovated with globally sourced "reclaimed" materials reads as a themed experience.
Getting the scale wrong. Kominka interiors have a specific scale: wide openings, low horizontal visual weight from beams and eaves, proportional rooms. When you install Western-scale furniture, a large L-shaped sofa at standard Western height, a dining table for ten people, a king-size bed on a high base, the room fights back. Scale everything to the building. This sometimes means commissioning bespoke furniture, which is not cheap, but it is the right solution.
Ignoring the approach. Guests don't teleport to the front door. They drive or walk up to the property. The approach, the gate if there is one, the path, the first view of the building from outside, is all part of the design. I've seen properties with extraordinary interiors that are approached through a rough gravel parking area with no landscaping. The spell is broken before it begins.
Assuming that "Japanese" means minimal. Minimalism in the Zen sense is one tradition within Japanese aesthetics. A farmhouse is not a Zen monastery. An old kominka is dense with texture, irregular surfaces, and the accumulation of history. It should feel rich, not sparse. Emptying it out and painting everything white in the name of "Japanese minimalism" is a category error.
